The shortlist comparison table
Nine criteria for comparing migration tools on a shortlist, weighted, with the evidence to attach for each. Download the sheet, adjust the weights to your estate, and send it to every vendor before any demo.
The criteria
Nine criteria, weighted
| Criterion | Weight | Evidence to attach | Red flags |
|---|---|---|---|
| Repeatability | 15 | Two outputs of one object, and the diff | “Functionally equivalent” instead of an empty diff |
| Counting rule | 15 | The rule as one paragraph | A rate with no rule; lines counted instead of objects |
| Reconciliation per object | 15 | A full report for an object you pick | Dashboards only; vendor-picked examples |
| Coverage of your estate | 15 | A coverage list against your inventory | “We cover everything”; orchestration left unsaid |
| Deployment and data boundary | 10 | A deployment diagram with the boundary drawn | Code sent to the vendor’s cloud by default |
| Commercial certainty | 10 | The price and the guarantee clause | Estimates before the estate is read; open-ended hours or tokens |
| Ownership and continuity | 10 | Ownership and escrow clauses | A vendor runtime in production |
| Approval and audit trail | 5 | A sample engineer-approval log | No named approvers |
| Operability after go-live | 5 | An orchestration sample and the access model | Access outside your identity provider |
