Business case: a product-led warehouse migration
A business case written for finance to check line by line. Every assumption is stated so it can be replaced with your own figure. It includes the case against.
The proposal
What is proposed?
Move [the estate] from [source] to [target] by product-led conversion: fixed rules convert each object, and each object is reconciled against the original before cutover. The price is fixed after the estate is read.
Costs
What it costs, and when
| Step | Cost | What it buys | Credit |
|---|---|---|---|
| Estate assessment | $3,000 | Every object counted and banded, dead code listed, a fixed price, in three business days | Credited against the First Domain; valid 90 days |
| First Domain | $25,000 to $40,000 | One domain, up to 1,500 components, converted, reconciled and cutover-ready in 5 to 6 weeks | Credited against the full estate for 180 days |
| Full estate | Fixed, from the assessment | The remaining domains, each with a reconciliation report per object | — |
| Your own team | [engineer weeks] | A named engineer to approve edge-case proposals; business owners to sign off results | — |
Data movement, target platform design and change management are priced separately by whoever does them.
Savings
Where the savings come from
- Dead code removed before pricing: [share of objects with no caller, schedule or reads].
- Dual running shortened: [monthly cost of the old platform] × [months saved by cutting over domain by domain].
- Validation hours avoided: the reconciliation report replaces hand-built testing, which is most of the hours in a hand-run program.
- Against an SI-led rewrite, delivered estates have come in about 40% lower, at a price fixed before work starts. Replace this with your own quote.
Assumptions
Assumptions, stated so they can be changed
| Assumption | Value used | Where it comes from |
|---|---|---|
| Objects in scope, after dead code | [count] | The assessment |
| Share that converts with no manual edit | Typically 95% or more | Novuz delivered estates, under the counting rule on the methodology page |
| Reconciliation on first pass | Typically above 95% | Novuz delivered estates |
| Time to reconciled output | 4 to 8 weeks for 1,000 to 1,600 objects | Novuz delivered estates |
| Old platform cost per month | [figure] | Your current invoice or renewal quote |
The case against
The case against, stated fairly
- If the estate is under about 300 objects, a free tool or a hand rewrite is probably cheaper.
- If the work is mostly redesign rather than conversion, rules have less to convert and an SI is the better fit.
- If the sources include Oracle, mainframe, Informatica or DataStage, Novuz does not convert them today.
- A small vendor carries continuity risk; the vendor-risk document sets out what mitigates it.
- No date forces the move: waiting is a real option, and the assessment prices it.
The ask
The ask
Approve the assessment, [$3,000], to replace the estimates in this case with counted figures. Decide on the First Domain at the readout.

FAQ
Frequently asked questions
How do we build a business case for a warehouse migration?
Count the estate first, then cost each step with its credit, list the savings with the assumption behind each, and state the case against. Finance trusts a case whose assumptions it can replace with its own figures.
What does a product-led migration cost?
A $3,000 assessment, credited; a First Domain at $25,000 to $40,000, credited against the full estate for 180 days; then a fixed price for the rest, set from the assessment. Price follows objects and complexity, not hours or terabytes.
